How Much Should a Small Business Spend on Digital Marketing?

There is no single right number, but there is a right way to decide. Here is a practical method to set a marketing budget you can justify.

"How much should we spend?" is one of the first questions every business owner asks. Industry rules of thumb, such as spending a percentage of revenue, are a starting point, but the better approach works backwards from your growth goals and customer value.

Step 1: Know what a customer is worth

Estimate the average profit from a customer over the time they stay with you (customer lifetime value). A dental patient who returns for years is worth far more than a one-time purchase.

Step 2: Decide what you can afford to pay for a customer

Your maximum customer acquisition cost is the amount you could spend to win a customer and still be comfortably profitable.

Step 3: Work out how many customers you need

If you want 20 new customers a month and can afford to pay up to a certain amount for each, multiply the two to get your monthly acquisition budget.

Step 4: Split between channels

  • Fast results: Google Ads and Meta Ads bring leads quickly but stop when spending stops.
  • Compounding results: SEO, content and social build assets that keep working over time.
  • Retention: email and WhatsApp bring back existing customers at very low cost.

Most growing businesses combine a paid channel for immediate leads with SEO and content for the long term.

Step 5: Do not forget the foundations

A slow website or missing tracking undermines every rupee or dollar of ad spend. Budget for website improvements, conversion tracking and creative production as well as media.

Step 6: Review monthly, adjust quarterly

Track cost per lead and cost per customer by channel. Move budget toward what is working and stop what is not.
